AI news feels overwhelming because it arrives as a pile of unconnected headlines. A chip deal, a new model, a confusing term, a nuclear plant. It’s hard to see how any of it fits together. What helped me was a mental model. All of AI is a stack of six layers, and each layer is built on the one below it. Energy . It starts with power. AI data centres use enormous amounts of electricity, so AI companies are signing deals for nuclear and gas. Companies here: Constellation, NextEra, Oklo Compute . The chips that do the maths, and the giant buildings full of them. NVIDIA designs most of the chips, TSMC makes most of the advanced ones, and cloud companies rent them out. Companies here: NVIDIA, TSMC, CoreWeave, AWS Data . Models learn from examples: text, code, images, and people rating answers. Collecting and checking all of that is a business of its own. Companies here: Scale AI, Mercor, Turing, Surge AI Frontier models . The labs take the chips and the data, spend huge sums, and out comes a model like GPT or Claude. Everything above is built on these. Companies here: OpenAI, Anthropic, Google DeepMind, Mistral Platforms . The plumbing between a model and an app: places that run models fast and cheaply, and the tools builders use to put a model inside their product. Companies here: Fireworks, Together, Hugging Face Apps . The part you can touch. A model wrapped in a product, aimed at one job. Companies here: ChatGPT, Cursor, Harvey Two things run through every layer, so I treat them as tags, not layers: Money (funding, spending, who’s actually profitable) and Rules (lawsuits, export bans, safety laws). How to use it: every time you read an AI headline, ask one question: which layer is this? A tech giant signs a deal to restart a nuclear plant → Energy NVIDIA announces a new chip → Compute Authors sue over books used in training → Data + Rules A lab raises billions → Frontier models + Money A coding tool ships a new feature → Apps After a while, headlines stop being noise. You can see where each one sits, and what it might change above it. A chip shortage at layer 2 isn’t just a chip story, because everything above depends on it. Try it: drop a recent AI headline in the comments, and I’ll tell you which layer I’d put it on. I build a free daily AI brief around these layers.
